6. Cross-Departmental Expansion

Is usage expanding beyond the initial team that bought it? Or is it staying siloed with the original champion?

Products that become cross-functional have much higher retention than those that stay in one department.

What to track: Number of departments with active users, growth in user provisioning across teams, expansion of use cases beyond the initial implementation.

Engagement Patterns That Matter (And Vanity Metrics That Don’t)

Let’s be brutally honest about what doesn’t predict churn:

Vanity metrics that waste your time:

  • Total registered users (half of them never logged in after onboarding)
  • Total objects created (they might all be test data)
  • Overall product adoption percentage (means nothing without context)
  • Generic NPS scores sent quarterly (too slow, too late, too general)

Engagement patterns that actually matter:

Pattern #1: Declining Active User Percentage

Not just total active users—the percentage of provisioned users who are actually active. If you have 100 licenses and only 30 people logging in regularly, that’s a contraction signal.

Even worse: if that percentage is declining over time. You went from 60% active to 30% active? Your champion’s team gave up on you.

Pattern #2: Increasing Time Between High-Value Actions

Track the time between actions that drive customer outcomes. For a CRM, that might be “deals closed.” For a project management tool, “projects completed.” For an analytics platform, “reports generated.”
